AI agent or automated workflow: what does your business actually need?

The distinction matters when you choose how much freedom to give a system and how to keep its actions predictable.

Two different ways to organise work

In its engineering guide, Anthropic distinguishes predefined workflows from agents that decide how to use tools dynamically. For a business team, the useful question is practical: can you describe the route in advance, or does the system need to work out the next step? Start by answering that question before choosing a technology or buying an agent platform.

Use a workflow when the path is known

Consider a quotation request. The required information can be checked, the customer can be looked up and a draft opportunity can be assigned using explicit rules. AI might interpret the free-text request while the surrounding steps remain controlled. This makes it easier to explain why a record was created and to identify the point at which a mistake occurred. Predictability is valuable when several teams share a process.

Use an agent only where flexibility has a purpose

Preparing a research brief may require different searches and source comparisons for each request. An agent can be considered when the next step depends on what it finds. Even then, define its boundaries: permitted tools, time budget, information access and the point at which it must return for a decision. Flexibility should serve a defined business outcome rather than become the objective itself.

Separate reading, drafting and committing

These are different levels of authority. A system that reads a document does not automatically need permission to edit a customer record. An assistant that prepares an email does not automatically need permission to send it. Decide explicitly which actions can run alone, which require approval and which remain unavailable. The user interface should make pending actions visible before they affect customers or operations.

Evaluate with real exceptions

Prepare examples where information is missing, two records conflict, a connected service is unavailable or a request falls outside scope. Check the outcome and the route taken, not only the final wording. Keep a simple process where it meets the need. Add autonomy only when the additional flexibility brings a demonstrable improvement and the team can operate it responsibly.
